A live board. Not tomorrow’s report.

This is how to use Sales Insights while the shift is still in play — follow a question with a few taps, coach from what you see, and put the same numbers in front of the team.

What This Is For

Sales Insights sits on top of the wash you already run. It does not replace SiteWatch or NXT. It turns the jumble those systems export into a flashlight on the next hour: cars through the tunnel, who joined, who left, and which CSA closed what — updating through the day.

Reports are for meetings. This board is for the floor. If a number is useful, you can click it. If a day looks off, you can pull that day without losing your place. If one CSA is carrying the shift, you can see it before the huddle tomorrow.

Hover (or long-press) any number for a short definition. The rest of this page is how to use those numbers. The math lives at the bottom, for when someone asks “where did that come from?”

Following a Question

The clicking is not a tour. It is built so the next obvious question is one tap away, and so you can back out the same way you came in. Nothing times out. Tap the same thing again to clear. Change site or date and you start clean.

A typical line of thought:

  1. Something looks wrong on today’s board. Capture is soft, or cars are fine and memberships are not. That is a Daily number.
  2. Is today weird, or is this a pattern? Tap that number. You get a bar chart of recent days (21 on a desktop, fewer on a phone). Day numbers on the axis; weekday when you hover a bar.
  3. That Thursday looks ugly. Tap the bar. Rankings switch to that day’s CSAs. You have not left Daily. You have not reset the date picker.
  4. Is it one person or the whole crew? Tap a CSA name. The chart keeps only the days they worked. Tap the name again to put the crew back.

Performance and Revenue use the same idea. Tap a month-to-date number for history. On Performance, tap a month bar to preview that month below — the header date stays put, so you can look at June without throwing away August. Tap a footer label (Cars, Retail, ARM…) for that metric day by day. Tap a CSA for their month. Tap again to come back.

Try This

Ask: “Are we slow, or are we not closing?” Tap Total Cars, then Capture Rate. If cars are normal and capture is down, that is a sales conversation, not a traffic conversation. Then tap a weak bar and read who was on the floor that day.

Daily — improve sales, motivate CSAs

Daily is the shift still in play. Use it like a scoreboard the team can see, not a report you hide in the office.

Put It Where They Can See It

A number in a drawer does not change behavior. The same number on a wall — or on the CSA phone view — does. People work what they can see. Rankings, capture, and memberships sold update through the day. That is awareness. Awareness is the first half of motivation. The second half is that a good hour shows up immediately, not in next week’s printout.

The demo Wall TV button opens the lobby view (16:9, auto-rotating). Zoom the page all the way in if it looks off. CSA View QR is the booth board; the Full dashboard QR is the same Daily / Performance / Revenue experience on your phone.

Coach the Close, Not the Weather

Total Cars is how busy you are. Retail Cars is how many of those people could still buy a membership — pay-per-wash, not members redeeming a plan. ARM Sold is how many joined. Capture Rate is sold ÷ retail. That last one is the close. If it flashes red, it is under 18% — an ops target on this board, not something the POS invented.

A busy tunnel with a weak capture means the opportunity walked up and left. Staffing more lanes will not fix that. A dead tunnel with a strong capture means the people who came in got asked. Those are different conversations. The board is there so you do not mix them up.

Members Lost is the leak. Selling six and losing six is treading water. If lost is spiking with sold, you are filling a bucket with a hole. That is a membership quality / save conversation, not a “sell harder” conversation.

Rankings Without Turning It Into a Public Hanging

CSA Rankings show who closed what, their capture, and sale streaks. Use it so they can see themselves winning. Call out a streak while it is still warm. Ask the person having a quiet day what is getting in the way — not in front of the whole board if you can help it, but with the number in hand so it is not a vibe.

Ghost Sales is not a person. It is memberships the register recorded without a CSA name yet (kiosk, lag, unassigned). Do not coach a ghost. Unattrib retail (NXT) is the same idea on the wash side: tickets with no CSA. Useful so the site total still adds up — not a name on the ranking.

On full-service sites you can show Exp Int and Detail in the ranking row. Higher express-interior mix usually means a better ticket. Detail is extra margin after the tunnel, and it is CSA-driven.

Read the Day as It Happens

Timeline is volume and capture against the clock. Spikes tell you when to staff. Flat capture in a busy hour tells you when to walk the booth. CSA Contribution stacks who sold what in each time bucket — who is carrying the shift right now, not who had a good month last March.

What Each Number Is Trying to Tell You

You do not need a spreadsheet to use these. You need to know what question each one answers.

On Performance, MTD Cap Rate is the month’s sold ÷ the month’s retail. Busy days weigh more. It is not an average of the daily percentages — a 40% day on 20 cars should not outweigh a 15% day on 400 cars.

Performance — the month, without losing the day

This is the scoreboard for the month: CSA by day, totals along the bottom, month-to-date across the top. Use it when the question is bigger than today: “Are we actually ahead of last month?” “Was the first week a fluke?” “Who has been quiet for ten days, not one slow Tuesday?”

MoM and YoY can be paced to the same day-of-month while the month is still open (marked *). That is so you are not comparing 12 days of August to all of July. If a prior year has no day-by-day history, an amber note means the comparison is scaled — treat it as close, not gospel.

Try This

Tap MTD Sold. You get ~two years of months. Tap a soft month — the grid below becomes that month, picker unchanged. Tap CAP % in the footer for the daily close. If sold fell and capture held, you had fewer shoppers. If capture fell with them, the close fell too.

Revenue — the money view

Same click-through, different question: is the site actually making money and growing the club, or just washing cars? Month / 3 mo / Quarter in the header. Several things on this board are called “ARM” or “sales” and they are not the same source as Daily — hover the tile. When you need the exact mapping, that is in Where the Numbers Come From.

On 3-month and quarter views, Relative Growth Velocity is running sold − lost by day, overlaid on the same stretch one and two years ago. Above last year at the same day means you are ahead on net growth pace. Steeper is faster. Flat or down is stalling. Dashed lines mean we are estimating because daily history is missing.

Wall, Phone, WhatsApp

Wall / TV — display logins hide the pickers and rotate Trend → Contribution → Performance. Clock, weather, next sync. The point is one scoreboard the lobby and the booth cannot ignore.

CSA View — phone board, sites ranked by capture, each with a short KPI strip and who sold what in ten-minute buckets. Combined ranking at the bottom. Scan the CSA QR, or open CSA View — the demo shows every sample site. Scan the Full dashboard QR (or stay on this page on your phone) for Daily, Performance, Revenue, and Site Compare on a wide screen.

WhatsApp (WA) — copies a short pulse for whatever view you are on (Daily, Performance, Revenue, Site Compare, or a CSA-view site card). It does not copy your chart toggles or a graph you have drilled into. Use it to ping a manager, not as the system of record.

This demo clock runs about 8× so you can watch a day fill in. The countdown is time to the next snapshot. Home in the header returns to geekstrength.com. A graph you opened stays until you tap it again.

Site Compare — every site on one board

On operator logins, cross-site comparison answers: “Which store is carrying the district, and which one is quietly soft?” It uses the same KPIs as the rest of Sales Insights — cars, wash revenue, ARM sold/lost, capture, growth, churn — with correct math for percentages (averaged, not summed nonsense).

Desktop (wide screen) — open the Site Compare tab (CMP in the header). Pick a layout with the radio buttons:

Use Core (sites 12, 19, 28) or All sites, and Day / Week / Month with the arrow buttons to move the period. The demo includes five sample sites so you can see All vs Core.

Phone (narrow screen) — the same tool appears as Multi-Site (MULT). One KPI at a time, sortable, with Core vs All and swipe ← → to change the period. Percentage stats are averaged correctly across sites.

Try This

On a laptop, open Site Compare → Matrix on Day with Core selected. Scan for a red cell on capture or growth — then click that site name and open Performance for the same day to see if it is a traffic problem or a close problem.

Where the Numbers Come From

You can run the floor without this section. It is here because capture rate is not a field SiteWatch or NXT hand you ready-made, because “ARM” on Daily and “FP Sales” on Revenue are not the same extract, and because someone will eventually ask. Fair question. Here is the honest answer.

Capture rate

Same formula on every tile:

Capture Rate = ARM Sold ÷ Retail Cars × 100

If retail is 0, Daily shows 0.0%. Trend intervals cap at 100% so a late ARM scrape cannot invent a 200% bar. Month / MTD capture is month ARM ÷ month retail, not an average of daily percentages.

Daily Capture Rate flashes red below 18%. That threshold is an ops target on this board, not a POS field.

SiteWatch retail (the denominator)

Built from Global GSR Count categories. Every input has to be present or retail is left blank — not silently zeroed.

retail_sales = Basic Washes (total_cars) − Wash Discounts − ARM Plans Redeemed − Prepaid Redeemed − House Charge − Pump Prepaid Redeemd (POS spelling)

Start from tunnel cars, then strip washes that were not true pay-per-wash (discounts, members redeeming plans, prepaid / house / pump). What remains is the shopper pool that could still buy an ARM.

NXT retail (the denominator)

NXT starts from Total Cars Washed (Multi Site Comparison), then subtracts a constructed “not retail” bucket. Same-day new members are added back because they arrived as retail shoppers even if their first wash landed under membership redemptions.

SiteWatch and NXT both aim at “pay-per-wash opportunity.” The line items differ because the exports differ. Do not expect identical intermediate categories. Expect comparable intent.

Live Performance ARM is KPI plans sold. Older SiteWatch months use the archived Plan Analysis month total (joinedCount) — the same sold count Pass Plan Reports shows for the month, not the GSR ARM Plans Sold export. Those months have no daily CSA grid. MoM / YoY sold growth on Performance also prefers joinedCount when it is available. GSR ARM minus selected full-price SKUs is only a backfill fallback if Plan Analysis is missing for that month.

Pacing

When the selected month is still open, MoM / YoY can cut the prior period to the same day-of-month (*). If a prior year has no daily history, archive month totals may be scaled — the amber note means approximate.
